01 — Challenge

Dispatch on a spreadsheet

Parcel & Co. dispatches sixty thousand parcels a day from eleven depots, and it had outgrown its internal tools. Dispatchers juggled a legacy admin panel, two shared spreadsheets and a group chat to route drivers, and every new depot added another workaround. Exceptions such as failed deliveries or a broken-down van lived in someone’s head until the morning handover. New dispatchers needed six weeks before they could run a shift alone. Leadership wanted one platform for every depot, but the operation could not pause for a big-bang launch in the middle of peak season. Every hour lost to routing meant parcels left on the depot floor and drivers waiting in the yard.

02 — Approach

Shadow the night shift

We spent three night shifts in two depots before drawing a single screen, watching how dispatchers really worked when volume peaked. The new platform puts routes, drivers and exceptions on one live board, with anything that needs a human decision pinned to the top. We shipped it in Next.js behind feature flags, one depot at a time, while the old admin kept running alongside. A shared design system kept fourteen engineering teams consistent, and every release was tried on a real shift, with a dispatcher next to us, before it went any wider. We wrote the training material alongside the product, so every new screen shipped with a one-page guide for the night shift.

03 — Result

One board for every depot

Fourteen thousand drivers, dispatchers and support staff now use the platform every day. Dispatch time fell by 28%, and exceptions are resolved before the morning handover instead of during it. Uptime has held at 99.9% since launch, through two peak seasons. New dispatchers run a shift alone after two weeks of training instead of six. Fourteen teams build on the same design system, and the last two depots were onboarded by Parcel & Co.’s own staff without any help from us. Drivers finish their routes forty minutes earlier on average, and the operations team now plans new depots with the platform from day one, rather than adding it once the doors are open.

“The first design system our teams actually adopted. Nobody had to be asked twice.”
